How one client added focused BA capacity around their existing lead Business Analyst, keeping multiple transformation workstreams moving without adding a second senior lead.
We often talk on this blog about the value a brilliant Business Analyst can bring to a programme: understanding how the business works, drawing insight from stakeholders, shaping requirements, and helping delivery teams understand what actually needs to change. But even the best BA only has so many hours in the day, and not every situation needs another senior consultant to lead it.
Sometimes, what a programme really needs is focused BA capacity: someone who can work from the lead BA’s direction, interpret workshop and call outputs, extract the business detail that matters, refine process maps and SOPs, shape user stories, and keep the analysis moving while the lead BA focuses on stakeholder conversations, decisions and overall direction.
That was the situation facing one of our clients, midway through a business transformation programme. They already had a strong in-house Business Analyst leading the work and recognised that additional analytical capacity would help maintain pace across several important workstreams without diluting ownership or adding unnecessary senior leadership.
Multiple Workstreams, the Right BA Support
The programme was ambitious, with several important workstreams moving in parallel. The client had the right BA leadership in place; the opportunity was to add focused analytical support around that role so the process, requirements and documentation work could keep pace with the programme.
This was not about replacing the in-house BA, or bringing in another senior consultant to take over. It was about matching the support to the need: someone who could take direction from the lead BA, understand the business context behind the agreed outputs, challenge and clarify the detail where needed, and turn that analysis into accurate, usable artefacts.
The aim was clear: understand how the business worked today, identify where processes could be improved, and create future-state documentation that would align neatly with the move to a new core system.
Support, Not a Second Boss
This was not about adding another layer of leadership into the programme. The client already had the right person leading the analysis. What they needed was skilled BA capacity around that role: someone who could work alongside the in-house BA, follow their direction, interpret the detail, and keep the supporting analysis moving.
So, instead of deploying a second consultant BA to lead independently, we embedded a Stoneseed BA support consultant to work alongside the client’s existing BA, not in place of them.
The role was deliberately practical, but it was still very much a BA role. The support BA listened back to workshop and call recordings to identify decisions, requirements, exceptions and process detail; updated As-Is and To-Be process maps so they reflected the real business flow; refreshed SOPs so teams could recognise how work would operate; and drafted user stories that translated agreed outputs into delivery-ready requirements. The lead BA remained accountable for direction, stakeholder alignment and key decisions; the support BA made sure the supporting analysis and artefacts were accurate, consistent and kept moving.
What Good Looked Like
Success here was not about handing over ownership of the programme. It was about practical, reliable BA support that made the existing model work better. Good looked like process maps that stakeholders could recognise, challenge and validate; SOPs that captured how teams actually worked and how they needed to work in future; and user stories that connected business need, process change and delivery detail clearly enough for teams to move forward with confidence.
It also looked like momentum. With the support BA progressing the detailed analysis, requirements and process work, the in-house BA had more space to focus on the areas where their knowledge and judgement mattered most: stakeholder conversations, decision-making, prioritisation and overall direction.
That is the real value of this model. It does not replace the lead BA, duplicate their role, or add a second boss. It gives them the right support around them, so multiple workstreams can keep moving in a controlled, consistent and cost-effective way.
The Bigger Point: Resourcing the BA Function in the Right Way
This engagement looked a little different from our usual BA deployments, and that is exactly why it is worth writing about.
There will always be programmes where an experienced Business Analyst is needed to lead a workstream independently, owning stakeholder engagement, requirements gathering, process analysis and delivery alignment in their own right. That model is well proven, and it remains the right fit for plenty of organisations.
But it is not the only model. In this case, the client already had strong BA leadership in place. What they needed was additional BA capacity around that person: someone able to work from the lead BA’s direction, interpret stakeholder input, analyse the detail and keep the requirements and process work moving, without adding another senior lead into the programme.
That is where a support BA model can work so well. It gives the client more analytical capacity in a cost-effective way, gives the support analyst the opportunity to make a meaningful contribution to a live transformation programme, and gives the in-house BA the headroom to focus on the decisions, stakeholder conversations and priorities that need their experience most.
It is a collaborative model, plain and simple. Not a replacement. Not a second boss. Just the right level of BA support, in the right place, at the right time.
